Successfully Implementing Veeva Quality System

Partnering with a global pharmaceutical manufacturer, we supported the migration from an in-house Quality Management System to the enterprise-standard Veeva Quality platform. Our focus was on driving change management and training enablement across the organization. This complex transformation required comprehensive stakeholder alignment and user readiness across multiple sites and functions. Our team guided the organization through process mapping, content development, and training enablement to ensure a seamless rollout.

THE CHALLENGE

Navigating a Complex System Transition

A global pharmaceutical manufacturer launched a strategic program to decommission its proprietary Quality Management System and implement the enterprise-standard Veeva Quality platform. The initiative required preparing thousands of users across multiple international sites and functional areas for a smooth transition.

Success depended on seamless coordination between process owners, subject-matter experts (SMEs), and rollout teams to ensure that training materials accurately reflected the future-state out teams to ensure training material accurately reflected future-state workflows while remaining tailored to the diverse roles within the user base.

OUR APPROACH

Driving Change Through Training and Collaboration

To support the transition, we led targeted on-site workshops with SMEs and process owners to document existing workflows and define future-state processes, covering Change Control, Deviations, Quality Monitoring Trends, Serious Breaches, Recalls, Regulatory Affairs, and Authorizations & Certifications Assessment. These workshops produced detailed swimlane diagrams capturing system interactions, end-to-end activities, and stakeholder responsibilities.

Drawing on these insights, we developed a training-assignment matrix mapping each user role to the required modules and identifying the optimal delivery format for that mapped each user role to the required modules and identified the optimal delivery format for each audience.

In collaboration with the client’s Training Organization, we crafted and refined storyboards for every module, integrating quality processes with system interactions. Iterative working sessions with SMEs ensured all modules were accurate, visually clear, and aligned with future-state workflows.

Existing mandatory courses were audited and updated, while new modules were created for previously untrained processes. Final storyboards were approval by process owners and training leads before handover for e-learning development.

To support user adoption, we recorded system demonstrations, edited footage into concise instructional videos, and produced quick-reference guides to aid users in executing specific system tasks. Throughout the engagement, we maintained regular alignment meetings, co-developed a master timeline, and tracked all deliverables to ensure timely distribution ahead of rollout wave.

THE RESULTS

Positive Feedback and Stakeholder Confidence

Although the training rollout and system deployment are scheduled for the coming period, early feedback has been overwhelmingly positive. The project manager confirmed satisfaction with the quality, timeliness, and comprehensiveness of deliverables.

SMEs and process owners praised the collaborative approach, noting that the storyboards, videos, and supporting materials met or exceeded expectations. These endorsements reflect strong stakeholder confidence and position the organization for a smooth upcoming rollout.
