Successfully Implementing Veeva Quality System
Discover how we helped a pharmaceutical client successfully implement Veeva Quality – ensuring user readiness and a smooth rollout.
GOOD STORIES
A pharmaceutical-packaging manufacturer faced the risk of missing a mission-critical delivery due to inconsistent planning and weak risk management. Our Implementation team was brought in to stabilize the project under pressure - while also laying the groundwork for a scalable project-delivery model. Explore how we helped the client regain control, deliver on time, and strengthen their delivery organization for the long term.
THE CHALLENGE
A midsize European pharmaceutical-packaging manufacturer was struggling with inconsistent execution, unclear risk-identification processes, and no standardized mitigation playbook. As a result, lingering risks jeopardized on-time delivery under tight regulatory and resource constraints – threatening both internal credibility and customer trust.
This initiative needed to demonstrate rapid, measurable impact on one critical customer project while also serving as a blueprint for a scalable, long-term delivery model across future programs.

OUR APPROACH
Faced with these challenges and tight timelines, we structured our work around our Observe–Think–Improve cycle – grounding every recommendation in real-time insights, shaping solutions through focused analysis, and embedding sustainable practices from day one.
OBSERVE
We began by meeting the team where they were – mapping how far their project-delivery practices had progressed and identifying key gaps. To do this, we fully immersed ourselves in their day-to-day operations: sitting in on steering committee and project team meetings, joining Go-to-Gemba walks on the shop floor, and shadowing core processes.
Through interviews and observations, we captured real-time workflows and artifacts, adjusting our focus frequently. The result was a shared, holistic view of the “as-is” state, laying the foundation for the Think and Improve phases.

THINK
We synthesized our findings into a clear set of root-case insights:
These findings informed the design of focused, high-impact interventions.

IMPROVE
Building on our analysis, we delivered a combination of immediate quick wins and lasting process enhancements designed to reinforce every aspect of project delivery.
These improvements resolved the project’s most pressing pain points and established a sustainable delivery framework ready for future adoption.
To tackle management-level challenges head-on, we facilitated a two-day off-site workshop that brought senior executives together to diagnose business and leadership issues and co-create a long-term roadmap. During this immersive session, leaders contrasted their self-perceptions with customers and frontline feedback to reveal critical gaps, mapped hidden risks and opportunities through a reverse SIPOC exercise, and aligned on a concise set of must-win battles to focus their efforts.

THE RESULTS
The engagement delivered a fully aligned, top-to-bottom project setup with clearly defined roles, repeatable processes, and formal escalation paths. Confidence and transparency were fully restored across internal teams and with key customers. Leadership emerged aligned, empowered, and focused on shared priorities.
Most importantly, the mission-critical machinery was delivered on time, validating our approach and laying the groundwork for future scaling.

Project delivery consulting helps manufacturing companies rescue at-risk projects by stabilizing schedules, improving governance, and eliminating execution bottlenecks. Consultants rapidly assess the current situation, identify root causes of delays — such as misaligned priorities, unclear roles, and poor reporting — and introduce structured delivery frameworks. These include standard planning tools, escalation processes, and clear communication protocols. For regulated sectors like pharmaceutical packaging machinery, consultants also ensure compliance with GMP and industry standards throughout recovery. The outcome is on-time delivery, restored client confidence, and a repeatable approach to managing future high-stakes projects.
Delays in complex manufacturing projects are often caused by fragmented communication, unclear responsibilities, overextended resources, inefficient procurement, and weak risk management processes. In regulated industries, these delays can also create GMP or FDA compliance risks that compound the problem. A structured project risk management approach identifies and mitigates these issues early, reducing the chance of missed deadlines and protecting customer relationships.
Standardized delivery processes — including consistent planning, tracking, and forecasting methods — keep manufacturing projects on schedule by creating predictability and transparency. Consultants implement unified templates, fixed reporting cadences, and structured handover points so all stakeholders work from the same plan. This approach allows teams to spot risks earlier, allocate resources more effectively, and maintain momentum toward timely delivery.
Leadership alignment ensures that executives, managers, and operational teams share the same priorities, decision-making criteria, and success measures. Without this alignment, projects often suffer from conflicting objectives and slow approvals. Consultants facilitate alignment workshops that uncover disconnects, define “must-win” priorities, and establish clear escalation paths. The result is faster decisions, fewer roadblocks, and stronger execution.
A well-executed project turnaround not only resolves immediate delivery risks but also builds a foundation for long-term performance improvement. By embedding risk management best practices, clear governance structures, and consistent reporting processes, organizations can deliver future projects more predictably and with higher quality. This institutional learning ensures that challenges faced in one project strengthen the entire delivery model moving forward.
