Facility Redesign from Launch to Commercial Production

Scaling up a pharmaceutical facility from launch mode to full-scale commercial production is no small task - especially when space, workflow, and long-term scalability are at stake. Explore how our strategic facility redesign enabled a once limited launch site to evolve into an efficient, scalable commercial production hub.

Industry:Pharmaceutical

THE CHALLENGE

Adapting to Growing Demands in a Limited Space

The project involved an existing pharmaceutical production facility, initially designed as a launch site for small-scale production with maximum 300 employees.

As demand increased, the facility needed to expand to support full-scale commercial production and packaging, growing the workforce to over 600. However, the original layout was not designed to handle this change, resulting in inadequate space and workflow challenges.

OUR APPROACH

Transforming Facilities for Efficiency and Scalability

To overcome these challenges, we implemented a tailored, collaborative strategy that included:

  • Collaborative design workshops: Engaged directly with facility users, implementing visual design tools to ensure alignment with both operational and business needs.
  • Smaller, efficient teams: Deployed agile consultant teams (1–3 members) for targeted, effective on-site collaboration.
  • Hands-on management: Took direct control of contractor coordination and construction flow to reduce timelines and ensure the right quality.
  • Asking the right questions: Proactively identified future needs to avoid further rebuilding and thereby supporting long-term flexibility.

THE RESULTS

Optimizing Space and Workflow for Long-Term Growth

The project successfully transformed the production facility, eliminating inefficiencies and enabling seamless scaling. Key results achieved through this strategic optimization and collaboration include:

  • Space optimization: Nearly every room in the facility was rebuilt and optimized, improving the overall layout and allowing for more efficient use of space to accommodate a larger workforce and increased production volume.
  • Improved workflow: Streamlined workflows throughout the facility eliminated bottlenecks, enhanced productivity, and ensured smoother daily operations.
  • Scalability for future growth: The redesigned facility is now adaptable to future production needs, with a flexible layout that supports ongoing growth and anticipated changes.

FAQ

  1. Space optimization focuses on getting more value from existing square footage by improving layouts, reconfiguring workflows, and strategically positioning equipment. Specialists often use space audits, time-motion studies, and process flow analysis to identify inefficiencies. By reorganizing equipment placement, reducing unnecessary movement, and repurposing underused areas, organizations can often boost capacity by 10–30% without the cost or delay of new construction.

In regulated industries, changes must also maintain compliance with safety, quality, or cleanroom standards. The result is a faster scale-up, lower capital investment, and the ability to meet growing demand while staying within the current facility footprint.

  2. A pharmaceutical facility expansion can be managed without major disruption by using a phased construction plan aligned with production schedules. Consultants coordinate contractors so that noisy, dust-generating, or high-impact activities occur during planned downtime or in isolated areas.

Temporary process reroutes or modular cleanroom solutions can maintain compliance and product safety during the upgrade. Continuous GMP oversight ensures each completed section passes regulatory checks before moving to the next phase. This approach minimizes revenue loss, protects delivery commitments, and ensures that the upgraded facility is fully operational and compliant the moment work is complete.

  3. GMP compliance in facility redesign is achieved by building regulatory requirements into every design and construction decision. This means choosing materials that meet cleanroom standards, designing layouts to avoid cross-contamination, ensuring HVAC and filtration meet ISO classifications, and validating all new systems.

Consultants also develop complete documentation in parallel with construction — including qualification protocols, change controls, and risk assessments — so the facility is audit-ready immediately. This proactive integration prevents costly delays caused by failed inspections or post-construction remediation.

  4. Workflow optimization in pharmaceutical manufacturing improves efficiency by eliminating unnecessary steps, reorganizing process flows, and aligning physical layouts with production logic. Consultants map each process, identify bottlenecks, and redesign workstations or equipment placement for smoother transitions. This can significantly reduce lead times, improve product consistency, and make the facility more adaptable to future changes in demand. By combining workflow optimization with space redesign, manufacturers can achieve both immediate productivity gains and long-term scalability.
